Assign opening quantity by city, dealer type and SKU, keep a controlled central reserve, and schedule the slowest regional route first. Update the second allocation from real sell-through rather than dividing every carton equally.
Map the Route from Port to Final Dealer
List the port, central warehouse, regional warehouse and dealer locations. Add receiving, sorting and transport time for each stage. A fan is not commercially available until the dealer can display or deliver it.
For landlocked or re-export markets, the port country may be only an intermediate step. Use the final destination date when planning seasonal readiness.
Segment Dealers by Capacity and Customer
A supermarket branch, large appliance wholesaler, neighborhood dealer and online fulfillment center should not automatically receive the same mix. Allocate according to store traffic, previous fan sales, display space, customer budget and replenishment speed.
New dealers can receive a controlled opening quantity. Proven dealers can receive deeper stock with a reporting requirement.
Give the Hero SKU Controlled, Measurable Coverage
Place the hero model across a defined set of comparable dealers and regions so the importer can measure availability, sell-through, returns and reorder requests. Coverage creates an evidence base; it does not create or prove demand. Supporting models can be placed with dealers that can explain the feature or serve the relevant customer. Do not distribute a specialized rechargeable or solar model equally if only certain regions support the use case.
Keep a Central Reserve
Reserve stock can support approved replenishment, key accounts and documented replacement needs while the importer compares dated dealer movement, remaining stock, collections and claims.
The reserve is not hidden excess stock. Set a release rule and review date. Release it only when buyer-owned channel records support the transfer; reserve stock does not prove regional demand or future sales.
Protect Model and Batch Traceability
Record which dealer receives each model, market version and batch. Similar cartons may contain different plugs, labels, colors or charging configurations. Clear carton marks and warehouse records reduce wrong deliveries and improve claim investigation.
Schedule the Longest Route First
Remote dealers may need earlier dispatch even when their opening quantity is smaller. Prioritize by required shelf date and route lead time, not simply by customer size. Weather or road conditions may also affect inland delivery and should be checked locally.
Collect the First Two Weeks of Evidence
Ask for units sold, remaining stock, customer questions, price resistance and product feedback by SKU. Dealer purchase quantity alone is not enough. The purpose is to decide where central reserve and the next shipment should go.
Use a simple standard report so city and dealer results can be compared. This also helps identify whether a weak result comes from product fit, price, display, insufficient promotion or local timing.
Avoid Forcing Slow Stock into the Channel
Moving weak cartons to dealers may improve the central warehouse number but damages dealer trust and delays payment. Reallocate only when another region has verified demand. Otherwise change promotion, bundle, price or future quantity with a documented reason.
